Why I Buy from the Shapeways Shop Instead of Chasing the Lowest Manufacturing Quote
The lowest quote in a manufacturing bid is rarely the final cost. I didn’t learn that from a textbook. I learned it from six years of purchase orders, a cost-tracking spreadsheet with about 1,400 line items—actually, closer to 1,380, I’d have to check—and too many conversations that started with “That wasn’t in the original quote.”
I manage a procurement budget of roughly $180,000 a year at a 40-person product development company. When I first started, I treated the lowest line item like a win. My job was to hit budget, and the lowest price helped me hit budget. Then I audited our 2023 spending. Out of 47 multi-vendor orders, the vendor with the lowest upfront quote did not deliver the lowest final total cost in 19 of them. About 40%. It’s not a perfect sample, but it’s enough to change your buying habits.
The first lesson: sticker price isn’t scope
In Q2 2024, we put a 50-piece aluminum bracket job out for bid. Vendor A quoted $1,850 and said it was all-in. Vendor B quoted $1,320, about 29% less. My first instinct was to go with B. Then we itemized B’s real outlay: a $75 setup fee, a $120 material surcharge, and $65 freight. That took B to $1,580, still cheaper than A by $270. So B won the order.
Two weeks later, three parts failed inspection because the shop was running an end mill CNC bit that should have been replaced long before the batch. B quoted $480 for rework. Final realized cost: $2,060. Vendor A’s all-in price would have been $1,850 for the same parts made correctly the first time. The cheapest quote hid its real cost behind tooling, setup, and rework.
Is this the vendor’s fault? Partly. But it was my job to see it. FTC rules (ftc.gov) require claims to be truthful and substantiated, but an incomplete quote is not necessarily a false claim. It is just a quote with missing line items. So we changed our process: every RFQ now includes “all applicable costs must appear as itemized line items.” Hidden charges still happen, but they’re easier to catch before we commit.
The second lesson: material price is not material value
People often search for “what types of filament are there for 3d printers?” That sounds like a beginner question. It is also a total-cost question. PLA is cheap, easy to print, and completely wrong for many functional parts. PETG is tougher. ABS handles heat better. TPU flexes. Nylon wears differently. The cheapest filament is not the cheapest material for the job.
Last year we printed a small run of structural clips through a low-cost supplier that offered only PLA. The part warped after sitting in a warm warehouse for two days. The alignment holes no longer lined up. The reprint itself was maybe $300. The rush shipping, the engineering time, and the missed deadline cost much more. No one prints that on an invoice.

The price difference was smaller than the difference in follow-up calls, unclear invoices, and delivery risk. Local didn’t save us money by itself. Clear scope saved us money.
What about a quote that is actually cheaper?
You might expect me to say I never accept the lowest bid now. Not true. The lowest bid can be a great deal when the scope is identical and the vendor can show why they are lower. We’ve used low-price vendors that sent an itemized cost breakdown, had the right machine in-house, and delivered without drama. The difference between a genuinely cheaper quote and a dangerous one is how much detail it includes.
A quote that says “setup and shipping are extra” can still be the right choice. A quote that hides those costs until the invoice arrives is a red flag. One of my biggest regrets: not documenting the scope in enough detail on that first CNC bracket order. If I’d made the vendor confirm tooling condition and surface finish in writing, we would have had a stronger case. Instead, I paid for rework and learned the lesson.
Bottom line
The goal is not to buy the cheapest part. The goal is to buy the part that costs the least when you include setup, tooling, materials, freight, rework, delays, and your own team’s time. That is why I now use the Shapeways shop for many custom parts. It doesn’t always give the lowest line-item price. But it gives enough visibility into materials and manufacturing processes that I can make a total-cost decision before I commit.
Every quote is a starting point. The final number on the invoice is the real price. The math, not the lowest quote, is what saves the budget.
